How to manage spare parts inventory for your production equipment

Spare parts inventory is one of the most neglected areas of inventory management in Indian manufacturing. When a critical machine breaks down and the required spare part isn't available, the cost — in production downtime, expediting, and customer delays — can be enormous. When too many spare parts are stocked, capital is tied up unnecessarily.

Classify your spares by criticality and failure frequency. Critical spares are parts whose failure causes production downtime and which have long procurement lead times — these must always be in stock. Consumable spares (wear items that fail frequently and predictably) should be managed by reorder point. Low-criticality spares (items that can be sourced quickly if needed) can be managed on a as-needed basis.

For critical spares: maintain a minimum of one unit in stock for every machine that could stop production. For machines with multiple identical units, you may be able to reduce this. The question to ask: if this part fails tonight, what is the production impact while we wait for a replacement? If the answer is 'significant,' the part should be stocked.

Build a spare parts list for every major machine. Ideally, the OEM provides a recommended spare parts list. If not, work with your maintenance team to identify parts that have failed in the last 3 years and parts that are known failure points in the machine design. This becomes your stocking list.

Manage spare parts as inventory, not as expenses. Many Indian companies expense spare parts when purchased, which makes it impossible to track what's in stock and what's been consumed. Maintain a spare parts inventory record — physical location, quantity in stock, minimum stock level, and reorder trigger — and update it every time parts are used.

Rationalise your spare parts vendor base. Having 20 vendors for different spare parts is operationally expensive. Consolidating to fewer vendors — ideally including the OEM and 1–2 industrial distributors — reduces procurement overhead and often improves availability.
